1. Number of clouds and products

Sales Cloud alone is a very different project from Sales Cloud plus Service Cloud, Experience Cloud and CPQ. Each product adds design decisions, configuration and testing, and the interactions between them add more.

2. Process complexity

Standard lead-to-opportunity or case management processes are fast to configure. Approval chains, territory rules, multi-currency pricing, entitlements and service-level agreements take longer, especially when different teams work differently.

3. Data migration volume and quality

Declarative configuration with Flow is faster and cheaper to maintain. Custom Apex and Lightning Web Components are sometimes the right answer, but every custom component needs code, tests and long-term ownership.

6. Users, roles and security model

A single team where everyone sees everything is simple. Multiple divisions, partner users, regional data restrictions and field-level security require careful security and access design and extensive testing.

7. Industry clouds and compliance

Health Cloud, Financial Services Cloud and similar products bring powerful data models but also compliance requirements, such as audit, encryption and consent management, that add design and validation effort.

8. Change management and training

Adoption is where Salesforce value is won or lost. Role-based training, champions, in-app guidance and post-launch support add cost, and skipping them is usually the most expensive saving you can make.

9. Delivery model and location

What about Salesforce licence costs?

Licences are paid to Salesforce, usually annually per user, and are separate from implementation services. The main variables are:

  • Edition: Starter or Pro Suite for small teams, Enterprise for most growing and mid-sized organisations, and Unlimited or Agentforce-era bundles for large enterprises needing more capacity and support.
  • Number and type of users: full users, platform users, partner and customer community users are priced differently.
  • Add-ons: CPQ, Field Service, Data Cloud, Shield, Agentforce and additional storage or sandboxes.

Salesforce adjusts list prices periodically, and discounts depend on term length and volume, so check the current price list and negotiate before you sign. Buy for your first 12–18 months of real usage rather than a three-year forecast.

  • Sandboxes: Full or Partial Copy sandboxes for realistic testing may require additional purchase depending on edition.
  • Data clean-up before migration, often performed by the client’s own staff.
